Objective:

A leading luxury packaging partner required a trusted fulfilment specialist to manage the contract packing of a range of advent calendars for major retailers ahead of the peak festive season. With more than 100,000 calendars to assemble and deliver, each calendar featured unique designs, strict retailer specifications and complex component requirements.

Some programmes involved highly intricate builds, including one project of 60,000 calendars containing over 30 individual components per unit. This created a significant component management challenge, with all inbound items quality checked against retailer-specific bills of materials before entering production.

Lemonpath managed the full operational process, from inbound component control and verification through to large-scale assembly and final dispatch, working to a carefully planned critical path and output schedule to ensure every calendar was completed and delivered on time for the festive retail window.

Process

Lemonpath worked closely with the packaging partner to fully understand the retailer packing specifications and requirements for each advent calendar programme. With multiple formats, component counts and delivery deadlines, every project required a carefully planned and controlled packing process.

The programme began with detailed quotation and project planning, reviewing retailer specifications and bills of materials to establish the correct packing methodology, labour requirements and output volumes. From there, Lemonpath developed a critical path and production schedule, ensuring the required units could be assembled and dispatched in line with seasonal retail deadlines.

Key elements of the process included:

  • Inbound component management with QC checks against retailer-specific bills of materials

  • Structured assembly workflows designed around complex, multi-component calendars

  • Resource planning and production line setup to achieve agreed daily output targets

  • Live quality control checks during assembly to maintain retailer standards

  • Digital production tracking, using tablet-based systems to monitor progress in real time

  • Client visibility, allowing the partner to track packing status, rejected items and associated images

  • Batch tracking and labelling to ensure full traceability throughout the process

From inbound intake through to final dispatch, the Lemonpath team maintained full operational oversight, ensuring every calendar was assembled accurately, quality checked and delivered in line with the agreed production schedule.
